How to move a small fleet from spreadsheets to a TMS without a switch-over day
The safe way to change systems is not to change them on one day. Run the new one next to the old one, compare the weeks, and stop the old one only when the numbers agree.

Signs the spreadsheet has run out
- Every rate con is typed twice: once into the sheet, once somewhere else.
- Only one person knows how the pay formulas work, and Thursday night is theirs.
- Signed PODs live in a group chat, and the invoice waits until someone finds them.
- Nobody sees an expired medical card or registration until someone asks for it.
- Two people edit the same sheet and one of them loses an afternoon.
The side-by-side plan
- Pick a start week. A normal one, not the week before a holiday. Keep the spreadsheet exactly as it is.
- Set up the basics. Your company details, your drivers, trucks and trailers, and each driver's pay rule (per mile, percentage or owner-operator). You do this once.
- Enter every new load in both. From the start week, each new rate con goes into the TMS too. If the TMS reads rate cons, this is where the double work stops feeling double.
- Let one or two drivers use the driver app for documents. The BOL and POD land on the load instead of in a chat.
- Compare every Friday. Pay per driver and loads per customer, side by side. Every difference has a reason: a rule entered wrong, a load missed, or a mistake in the sheet. Fix the rule, not the total.
- Switch when two or three weeks agree. Stop entering loads in the spreadsheet, keep it read-only as your archive, and keep a copy of it outside the TMS.
Bringing the old data
Start with what you need every day: drivers, trucks, trailers, customers, and the loads still open. Old delivered loads can stay in the spreadsheet archive; you rarely need them inside the new system on day one. Whatever you move, check a sample by hand.
The people side
- Tell drivers what changes for them, in one sentence: "Your loads and your documents are in the app now."
- Give the office one person who owns the switch and answers questions for the first weeks.
- Change one habit at a time: loads first, then documents, then pay.
Before you commit to any TMS
- You can run it next to your current system without a contract.
- You can get all your data out, in a format you can open, whenever you ask.
- The price does not punish you for adding office people or drivers.
- You have seen it handle your own rate cons and your own pay rules, not a demo's.
